A proven approach with direct impact
We do not work with a blueprint or a model with 12 building blocks. We do work with a proven approach with direct impact. We distinguish four steps:
Demonstrate
Create exemplary behavior – Leadership that visibly shows new behavior. The focus is often on the employee who has to change his/her behavior. We focus on the leaders who are often unaware of the impact of their behavior on the organization.
Participate
Lower the threshold for action – short pilots, small changes, start immediately, do not analyze extensively first. We know from experience which routines need to be addressed and start with that immediately.
Persevere
Organize repetition through regularity and routines. And make behavior discussable with data or observation.
Embed
Make it the new standard – embed in management, assessment interviews, routines and other structures.
A proven solution
A case from advice fatigue to action mode
Situation
A production location had already completed a 2-3 year asset management change program. Everything was described in processes, procedures and work instructions. A management model was set up and people were included in workshops. All with the aim of planned and proactive maintenance. Unfortunately, the behavior remained the same, ‘putting out fires’ and there were few visible results. Frustration grew because people felt they had invested a lot of time without reaping the benefits.
Our intervention
Even before we had been on site, we had decided to start with the gatekeeping meeting (based on our experience that this is one of the most important meetings in the asset management framework). We immediately reduced the number of participants to the bare minimum (‘time’ freed up = immediate result), introduced a new agenda (new routine) and quickly held up a mirror to them of the behavior we saw: conflict-avoiding behavior and therefore too little real challenge of the usefulness and necessity of executing a report. Then coached them on this. We quickly learned that, despite the best intentions, the local leadership itself displayed the behavior that they thought the employees had to change.
Our intervention was then largely focused on their behavior by holding up a mirror, putting them in a new consultation structure and consciously not going along with their tendency to first want to describe everything in detail but to immediately take action.
